Sometimes it\u2019s easy to connect the dots between strategic planning, goal setting, and execution, but in other cases, the gap between strategic vision and reality is sizeable.<\/p>\n

Academy of Management Scholar Thomas Hutzschenreuter<\/a> of the Technical University of Munich, author of Sharper! Charting Your Course with Seven Strategy Principles,<\/a> said that many people interpret management consultant and author Peter Drucker\u2019s famous quote \u201cCulture eats strategy for breakfast\u201d as an argument that culture is more important than strategy\u2014but that misses the point.<\/p>\n

\u201cThe quote reminds us that strategy only works when it is embedded in an organization\u2019s reality\u2014a brilliant strategy that employees neither understand nor embrace is little more than an intellectual exercise,\u201d Hutzschenreuter said. \u201cCulture influences how people make decisions, interact with customers, and respond to change\u2014if those behaviors contradict the strategy, execution will fail.<\/p>\n

\u201cFor leaders, the lesson is simple: strategy and culture are not rivals,\u201d he said. \u201cStrategy provides direction; culture determines whether the organization can actually move in that direction.<\/p>\n

Pitfalls to avoid during strategic-planning and objective-setting processes<\/strong><\/p>\n

One of the biggest mistakes that leaders make is jumping directly to targets without first clarifying who they are, what their organization is and isn\u2019t, and what they truly want to
\nachieve, Hutzschenreuter said.<\/p>\n

\u201cOrganizations\u2019 leaders and managers often treat goals as if they exist independently of their identity and aspirations,\u201d he said. Another common pitfall is refusing to make tradeoffs.<\/p>\n

\u201cLeaders frequently create long wish lists of objectives that are mutually incompatible,\u201d Hutzschenreuter said. \u201cStrategy, however, is about choosing. If everything is a priority, nothing is.\u201d<\/p>\n

A third mistake is setting goals that are either unrealistic or uninspiring.<\/p>\n

\u201cEffective goals must be ambitious enough to motivate people but realistic enough to be taken seriously,\u201d Hutzschenreuter said. \u201cGood strategy starts with self-awareness, not spreadsheets.<\/p>\n

\u201cIf everything is a priority, nothing is.\u201d<\/p>\n

How character, goals, actions, effects, and outcomes inform strategic direction<\/strong><\/p>\n

Hutzschenreuter said he describes strategy as a chain of causes:<\/p>\n

    \n
  1. Character shapes aspirations.<\/li>\n
  2. Aspirations become goals.<\/li>\n
  3. Goals guide actions<\/li>\n
  4. Actions create effects.<\/li>\n
  5. Effects ultimately produce outcomes.<\/li>\n<\/ol>\n

    \u201cMany organizations focus only on the outcome\u2014growth, profitability, market share\u2014without paying enough attention to the links that precede it,\u201d Hutzschenreuter said.\u201cThe real strategic challenge is maintaining coherence across the entire chain.<\/p>\n

    \u201cIf an organization\u2019s actions contradict its goals, or its goals contradict its character, the strategy becomes unstable,\u201d he said. \u201cStrong strategies work because every element reinforces the others.
